In metals distribution, a specification change often begins as a simple edit in a spreadsheet, ERP system, or catalogue: a grade is replaced, an available thickness changes, a tolerance becomes tighter, a standard is updated, or supplier status shifts. Yet the effect does not stop at that technical record. It may alter price, delivery feasibility, cutting or processing capability, the validity of an earlier quote, and even the ability to meet a commitment made to a customer.
The core problem is not a lack of data. In many teams, new data exists while several versions of reality circulate at the same time. Procurement knows the latest supply status, the warehouse works from recorded inventory, sales follows an older quote, and the customer refers to specifications that were valid when the quote was received. The gap between those versions is where costly errors emerge.
In B2B purchasing, customers may use digital channels for initial research but rely on a seller’s response when deciding on consequential details. Sales therefore has a responsibility beyond answering quickly: it must be able to identify the valid version of the information, explain when it changed, and confirm whether its effect on an existing commitment has been reviewed.
The importance of this issue is not limited to volatile markets. Even when order volumes are steady, a non-conforming delivery, a reworked order, or a renewed price negotiation can reduce margin and customer trust. Controlling specification changes replaces guessing with documented decisions.
A commercial event is a change that may alter the decision or commitment of one of the parties. If a grade change affects weldability, if a new dimension increases a customer’s scrap, if a replacement standard requires technical approval, or if new sourcing changes lead time, that change does not belong only to the data or procurement team. It must be visible, traceable, and explainable.
There is no need to begin with a large project called data governance. A practical review of the 10 most recent specification changes is enough. The purpose is not to find every historical error. It is to help the team see how changes currently move through the business and where new information falls behind commercial decisions.
For each change, first record exactly what changed. Vague phrases such as “specifications updated” are not useful. It should be clear which field changed: grade, dimensions, tolerance, standard, processing status, source location, allocable inventory, minimum order quantity, or lead time. The previous value and the new value should also be visible side by side.
Second, define the commercial scope of the change. Which products, open orders, active quotes, approved samples, or customers may be affected? “All customers” is no more adequate than “no one.” The team needs to reach a specific list, even if that list is initially built through manual review.
Third, classify the impact of the change. A change may be informational only, may require internal notification, may require technical approval before any new commitment, or may invalidate earlier quotes. This classification does not need to be complex engineering. It needs to tell sales whether it can proceed normally, must investigate, or must reopen the conversation with the customer.
As a wholly hypothetical example, assume the deliverable thickness range of a sheet changes from one range to another. If the change is recorded only in the inventory list, a salesperson may quote based on an earlier conversation. Yet the customer may have designed a part around the previous tolerance. In that situation, the issue is not merely a price correction; fitness for use, lead time, and quote validity must all be reviewed again.
A specification change should be distinguished from, while connected to, a price change. A price may still appear usable even though the material, tolerance, or lead time on which it was based is no longer available. For this reason, every pricing rule should indicate which specifications and which data version establish the price’s validity.
Fourth, assign ownership for notification. “The team needs to know” is not an accountability model. For each type of change, it should be clear who logs the event, who checks its effect on quotes, who contacts the customer, and who confirms that the valid version is placed in the designated source. One person may hold several roles, but the roles must not remain ambiguous.
The designated source of information must also be clear. If sales uses a personal file, procurement uses messaging, the warehouse uses the inventory system, and the customer uses an old attachment, even an excellent notification process will not last. The designated source does not need to be a sophisticated system on day one. But it must be a specific location or record that the team knows to consult for a final decision.
A valid version is more than a file with a recent date. It should include an identifier, a recorded time, the change owner, the reason for the change, and its validity status. It should also show whether the change has been checked against open quotes and orders. Without these signals, people often confuse the newest accessible file with the most reliable information.
A data-discrepancy log can make this process manageable. Each row records a change or conflict: the disputed specification, previous and new versions, source of the change, potential commercial impact, related quotes or customers, action owner, review deadline, and final status. This log is not a tool for blame; it is a work queue for closing the gap between data and decisions.
The key is to prevent the discrepancy log from becoming an endless list of defects. Include only matters that can affect price, deliverability, technical conformity, an active commitment, or a customer conversation. If every minor inconsistency becomes a commercial alert, the team will quickly become desensitized to alerts.
Change notification should also match the risk. Some changes can be closed by updating the designated source and adding an internal note. Some require an alert to salespeople responsible for active quotes. Others should prevent new quotes from being issued until technical approval or customer contact has occurred. The rule should make clear when notice is sufficient and when permission to proceed is required.
The change message itself should be brief and actionable: what changed, when it became effective, which quote or customer may be affected, what action is required, and where the valid version is located. Sending a long attachment or a link without context merely transfers decision responsibility to the recipient. A good message makes the next decision clear.
This process also gives AI a healthy boundary. AI can extract changes from incoming data, identify exposed quotes, classify discrepancies, and prepare message drafts. It should not, however, declare the technical validity of a substitute from contradictory data or create a customer commitment. Before automation, the organization must know which source is authoritative and who has approval rights.
No large set of metrics is needed to assess whether the process works. The team can review how many changes were resolved before the next quote was issued, how many active quotes were reviewed after a specification change, and how many cases lacked a valid version or a named owner. The purpose is not to evaluate people; it is to see where the information flow breaks.
The desired outcome is not a new layer of bureaucracy. It is the ability to answer, without guessing, when a customer asks about a specification, price, or lead time: this is the valid version, this change occurred, its impact was reviewed, and the next action is clear. In metals distribution, that clarity is often more valuable than a faster answer because it prevents a promise that no longer rests on operational reality.
